Organisations everywhere are running promising AI pilots that never make it into production. The reason, says Professor Kai London, a senior technology executive, is rarely the model. “Most enterprise AI dies at an invisible gate, when a regulator, an auditor or a major customer asks the question that ends the project: can you prove you control it?”

“The demo works. The enterprise fails. The gap between a clever prototype and a governed production system is where most AI investment goes to die.”

Five ways pilots die

London catalogues the pattern: no clear owner; no evidence trail; data governance as an afterthought; unaddressed security and misuse risks; and no operating model to run the system safely. “Each is survivable,” he says. “Together, they stop the launch.”

Discover, govern, operationalise

His path from prototype to production: discover what the system does and who owns it; govern it with accountability, documentation and controls; and operationalise it with monitoring, response and a readiness gate before go-live. “A production-readiness gate is not bureaucracy,” he says. “It is what turns a demo into a business a board can defend.”

The evidence room

Central to his approach is assembling the proof — that a model is owned, tested, lawful, secure and monitored — before anyone asks for it. “When the hard question comes, the answer should be a folder, not a scramble,” he says.

Governance as the route to scale

Far from slowing adoption, London argues, evidence of governance is what lets organisations deploy AI where value and regulation are highest. “The winners will be the ones that could prove control,” he says.

For any organisation whose AI pilots keep stalling, London's rule is blunt: no logs, no launch. If you cannot show how you control it, you are not ready to ship it.
